You just finished a leadership assessment. Maybe it was a Hogan, an EQ-i 2.0, a CliftonStrengths, or a 360-degree feedback process. The report is sitting in your inbox or on your desk. It’s 15 to 30 pages of data about how you think, how you show up, what drives you, and what might be getting in your way.
And the most common reaction I see — after hundreds of debrief sessions across 20 years — is some version of this: read the report once, feel a mix of validation and discomfort, put it in a drawer, and never look at it again.
If that’s been your experience with assessments, the problem wasn’t the assessment. It was what happened — or didn’t happen — after the data arrived. Understanding your profile is roughly 10% of the value. The other 90% lives in what you do with it: how you interpret the patterns, which themes you prioritize, and how you translate the data into specific behavioral experiments you can practice in real situations. That’s the part most people skip.
Your Report Is a Data Point, Not a Diagnosis
The first thing to understand about any assessment result is what it isn’t. It isn’t a verdict on who you are. It isn’t a fixed label. And it isn’t a comprehensive picture of your leadership — no single tool can provide that.
Assessment results are data points about how you tend to behave, think, or respond in certain contexts. A Hogan HDS score tells you what behavioral risks are likely to emerge under stress — not that you’re a flawed leader. A CliftonStrengths profile shows where your natural energy flows — not that you’re incapable of operating outside your top themes. An EQ-i 2.0 score identifies which emotional intelligence muscles are well-developed and which ones have room to grow — not that you’re emotionally unintelligent.
The distinction matters because how you hold the data determines what you do with it. If you treat your results as a verdict, you either defend against them (“That doesn’t sound like me”) or collapse into them (“I guess I’m just bad at this”). Neither response produces growth. If you treat your results as a data point — one input among many, to be explored with curiosity rather than judgment — you open the door to the kind of honest self-examination that actually changes behavior.
The Three Mistakes People Make After a Debrief
Mistake 1: Focusing on what confirms what you already believed. It’s human nature. You scan the report, find the parts that match your self-image (“See, I knew I was strong at building relationships”), and skim past the parts that don’t. But the development value of an assessment lives almost entirely in what surprises you — the gaps between your self-perception and the data. When I debrief clients, the most productive moments are the ones where someone goes quiet for a few seconds and says, “Huh. I wouldn’t have said that about myself.” That’s where the work begins.
Mistake 2: Trying to fix everything at once. A comprehensive assessment like the Hogan Suite or a 360-degree feedback report surfaces a lot of data. It’s tempting to build a development plan that addresses eight themes simultaneously. That plan will fail. Research on behavior change is consistent on this: meaningful progress happens when you focus on one or two development areas, practice them in real situations, and build them into habits before moving to the next one. The art of a good debrief isn’t in explaining every data point. It’s in helping you identify the two or three themes that would have the most impact if you worked on them now.
Mistake 3: Treating the assessment as a one-time event. You take the assessment, have the debrief, feel energized for a week, and then the urgency of daily work takes over and the insights fade. I see this pattern constantly, and it’s the single biggest reason assessments fail to produce lasting change. The fix isn’t willpower. It’s structure. Assessment results need to be woven into something ongoing — a coaching engagement, a regular self-check-in, a conversation with a trusted colleague who can hold you accountable to what the data revealed. Without a container for integration, even the best assessment data decays into a fading memory of “that time I learned I was a high-D.”
A Framework for Turning Data Into Development
Here’s the framework I use with every coaching client after a debrief. It’s simple, but it’s the difference between assessment data that sits in a drawer and assessment data that actually changes how you lead.
Step 1: Name two or three themes, not twelve. After the debrief, distill everything into two or three development themes that feel both real and high-stakes. “Real” means you recognize the pattern in your daily experience — the data confirmed something you could feel but hadn’t articulated. “High-stakes” means this pattern is affecting your effectiveness, your relationships, or your career trajectory in ways that matter. If a theme doesn’t meet both criteria, it’s interesting but it’s not your priority right now.
Step 2: Identify the specific situations where each theme shows up. Development doesn’t happen in the abstract. If your Hogan HDS shows an elevated Bold scale, the useful question isn’t “how do I become less bold?” It’s “where does this pattern create problems?” Maybe it’s in leadership meetings where your confidence reads as not listening. Maybe it’s in one-on-ones where your directness overwhelms people who need more processing time. The situations are your practice ground. Name them specifically.
Step 3: Design one behavioral experiment per theme. A behavioral experiment isn’t a personality overhaul. It’s one small, specific thing you’re going to try in one specific situation to see what happens. If your 360 revealed that your team doesn’t feel heard in meetings, your experiment might be: “In my next three team meetings, I’m going to ask a question and wait a full five seconds before responding.” That’s testable, observable, and small enough to actually do. The goal isn’t to become a different person by Friday. The goal is to collect real-world data on what happens when you adjust one behavior.
Step 4: Build a reflection loop. After each experiment, spend two minutes asking yourself: What happened? What did I notice? What would I adjust? This isn’t journaling as an end in itself — it’s the mechanism that turns experience into learning. The 70-20-10 model says 70% of development comes from on-the-job experience. But experience alone doesn’t produce growth. Experience plus reflection does. A monthly coaching session, a weekly self-check-in, or even a standing 15-minute conversation with a colleague who knows your development themes — any of these can serve as the reflection loop that keeps assessment insights alive.
Three Things You Can Do This Week
1. Pull out your most recent assessment report and reread it. If you took an assessment in the past year or two, the report is still relevant. Read it with fresh eyes. What surprises you now that didn’t register the first time? What patterns have you noticed in your daily experience that the data predicted? Most people get significantly more value from a second reading because they’re no longer reacting emotionally — they’re reading with the benefit of lived experience since the assessment.
2. Pick one theme and name one situation. You don’t need a full development plan to start practicing. Choose the assessment finding that feels most relevant to your current challenges, identify one recurring situation where that pattern shows up, and decide on one thing you’ll try differently the next time that situation arises. Keep it small and specific.
3. Find your accountability structure. Ask yourself honestly: what will keep these insights alive past next week? If the answer is “nothing, unless I set something up,” that’s the most important action item. It might be a coaching engagement, a peer accountability partnership, or a recurring calendar reminder to review your development themes. The mechanism matters less than the consistency.
Assessment data is one of the most efficient shortcuts to self-awareness that exists — but only if it’s interpreted well and integrated into something ongoing. A report without a debrief is just data. A debrief without follow-through is just an interesting conversation. The value is in the full arc: data, interpretation, prioritization, practice, reflection.
